Overcoming Servant Leadership Challenges to Increase Engagement and Collaboration

Servant leaders strive to create environments where individuals thrive, collaborate, and stay deeply engaged with one another. However, despite its merits, servant leadership comes with its own set of challenges, just like any other leadership style. 

At WISL, we are a resource for connection and education within the servant leader community. Listed below are a few common challenges often faced by servant leaders and solutions to overcome them through patience and practice.

Mentioned in a 2025 HR Cloud article, organizations with high team engagement see 21% higher profitability and 17% higher productivity. Although engagement across organizations is down overall, it has been proven that increased personal support and engagement lead to overall cohesiveness within an organization. Servant leadership connects well with these outcomes because it helps foster trust, empathy, and shared purpose among organizations. However, leaders often struggle with balancing service with authority, setting boundaries, and ensuring accountability. Learning how to balance these aspects comes with patience and practice

Furthermore, overcoming these challenges begins with proactive solutions that servant leaders can implement within their organizations. We’ll go over those in the next section. 

Common Challenges and How to Overcome Them 

1. Blurred Boundaries Between Service and Authority 

Servant leaders prioritize the needs of their team members, which can sometimes make it challenging to assert authority or make tough decisions that benefit everyone (and it isn’t realistic to benefit everyone all the time). A solution to this would be to define leadership roles and decision-making processes clearly. A study published in Harvard Business Review (2022) emphasizes the importance of “assertive empathy,” where leaders communicate care while holding firm on goals and standards. 

2. Overextension and Burnout 

The self-sacrificing nature of servant leadership can lead to leader burnout, especially in high-pressure environments. A solution to this is to promote a culture of mutual support where all team members can help each other out in times of burnout.  

3. Perceived Lack of Direction 

Employees may see a leader’s servant approach as a lack of strategic direction or decisiveness, which is far from the intent of servant leadership. A solution to this is to combine servant leadership with visionary leadership. Communicate a clear, compelling vision regularly to the team. Research from the Center of Creative Leadership (2023) shows that leaders who balance inspiration with support increase team alignment by 32%

4. Inconsistent Accountability 

Sometimes, focusing too much on empathy can dilute performance expectations in the long run. To avoid this, use transparent feedback systems! Feedback is crucial for learning about blind spots within our own leadership approach and our organizations. Gallup notes that team members who receive regular feedback are 3.6 times more likely to be engaged. Servant leaders should embed feedback loops that emphasize growth and accountability. 

Building a Culture of Engagement and Collaboration with an SL Mindset

To truly make servant leadership a driver of engagement and collaboration, organizations must go beyond leadership styles and invest in culture and support: 

  • Training: Offer training on emotional intelligence, boundary-setting, team building, and conflict resolution. 
  • Metrics: Use your own metrics to track engagement, collaboration, and the overall cohesiveness of your team. 
  • Feedback: Create an open space for feedback between employees and leadership to share how they feel and how individuals can improve. 

Servant leadership is not about doing everything for everyone all at once. It’s about enabling, empowering, and elevating others while maintaining clarity, purpose, and accountability. By addressing the core challenges with actual strategies and solutions, leaders can transform servant leadership from a noble ideal into a practical engine for engagement and collaboration.
